What happened?
Intercom, the company behind the customer-service platform and its Fin AI agent, rebuilt its own customer support around an AI-first flow. The agent answers common questions, performs bounded steps in established processes, and hands a case to a person when a rule requires it, it cannot resolve the question, or the customer asks for human help.
In a 2026 case study, Intercom reports that Fin resolves more than 81% of its support volume and that the team absorbed demand growth of more than 300% without a proportional staffing increase. Those are the vendor’s own figures — not a promise — but the implementation is compelling because it relies on clear handovers rather than pretending AI knows everything.
The important thing is not the chat.
A support agent becomes useful only when it is connected to the business’s actual information and rules. It should be able to find a current delivery policy, understand which account a customer means, and know when it lacks authority. A friendly but incorrect answer is worse than a quickly handed-over case.
Good AI customer service therefore needs clear guardrails: which sources it may use, which actions it may take, what must always be escalated, and how quality is monitored. The human does not disappear from the process — but no longer has to find the answer to the same question for the hundredth time.
Where is the opportunity for smaller businesses?
Many teams have no formal support department. Customer questions land in a shared inbox, on the phone, or with the person who happens to know the most. A small, carefully bounded first step can make a difference: let an AI agent sort incoming questions, draft answers from approved material, and create a complete case when it needs to hand over.
Start with the five to ten most common questions. Write the answers down, decide when a person takes over, and track three metrics: share of cases correctly resolved, time to first response, and how often customers return with the same question. Only when quality holds should the agent take on more steps.
